PepsiCo killed Punica — a €100M German brand that lost its way in one rebrand
PepsiCo bought Germany's beloved fruit drink in 2005, rebranded for Gen Z in 2019, lost the core customers, sold the portfolio, and killed the brand in 2022.

What happened
Punica was launched in 1977 by Dittmeyer GmbH, the creators of Valensina juice. The fruit drink became one of Germany's most recognisable beverage brands through the 1980s and 1990s, with popular advertising campaigns like 'Punica-Oase' and a strong following among families and children. By 2003, the brand generated annual sales of over €100 million. Ownership changed hands several times: Procter & Gamble bought it in 1984, JW Childs in 2004, and PepsiCo in 2005.
Under PepsiCo, Punica continued as a solid but unremarkable performer for over a decade. In 2019, PepsiCo attempted a brand relaunch to reach younger consumers, increasing advertising on Facebook and Instagram with a more modern visual identity. The rebrand failed — it neither attracted the intended Gen Z audience nor kept Punica's traditional family customer base, who felt the brand had lost its identity. Two years later, in August 2021, PepsiCo sold its entire German juice portfolio, including Punica and Valensina, to PAI Partners.
PAI Partners discontinued Punica in September 2022. Remaining stock was sold through early 2023, and the brand that had defined German fruit drinks for 45 years disappeared from shelves. The brand was later revived in April 2024 under new ownership, but PepsiCo's mismanagement had already destroyed a decade of brand equity — proof that a failed rebrand can kill even a €100 million business.

Aftermath
Punica was discontinued in September 2022 after PepsiCo sold its German juice portfolio to PAI Partners. Remaining stock was sold through early 2023. The brand was revived in April 2024 by Kattus, a German beverage company, returning to stores but at a fraction of its former distribution. The episode cost Punica over a year of market absence and permanently damaged its brand equity. The case is cited in German marketing circles as an example of how a global parent company can mismanage a beloved local brand.
