Marine5 Shimizuya's ¥1B department store in Yamagata closed after 44 years
A regional department store in northern Japan lost 70% of revenue to suburban malls and COVID, finally closing its doors in July 2021.

What happened
Marine5 Shimizuya was established in September 1977 as a department store-type tenant building operator in Sakata City, Yamagata Prefecture, northern Japan. The company operated a single department store called 'Marine5 Shimizuya' that served as a downtown retail anchor for the regional port city.
The company's decline began when suburban large-scale commercial facilities opened in the region, steadily drawing customers away from the downtown location. Revenue peaked at approximately ¥2.3 billion but declined consistently year after year as shopping patterns shifted toward suburban malls with better access and free parking.
By the fiscal year ending March 2021, revenue had fallen to approximately ¥700 million — a 70% decline from peak. COVID-19 accelerated the decline, crushing the remaining tourism and event traffic. Unable to sustain further losses, Marine5 Shimizuya closed its doors on July 15, 2021, and filed for self-bankruptcy with approximately ¥1 billion in liabilities.
Why it happened
- Suburban shopping malls with free parking and better road access drained customers from the downtown location for years — once shoppers switched, they never came back downtown.
- A single-store department store in a declining regional city has no diversification — when foot traffic halved, 100% of revenue was affected with no other locations to compensate.
- COVID-19 was the accelerator — the pandemic crushed the remaining tourism, events, and weekend traffic that the department store depended on for its thin margins.
- A full department store building has a fixed cost base that cannot shrink to match a 70% revenue decline — the company was losing money on every month of operations.
The lesson
A single-location regional department store has no defence against suburban shopping malls — when foot traffic shifts to the suburbs, the downtown store cannot move and cannot shrink its building.
Aftermath
Marine5 Shimizuya Co., Ltd. closed its single department store in Sakata City, Yamagata Prefecture on July 15, 2021, and filed for self-bankruptcy with approximately ¥1 billion in liabilities. The company had been founded in September 1977. Peak revenue of ¥2.3 billion had declined to approximately ¥700 million by the fiscal year ending March 2021 amid competition from suburban shopping facilities and the impact of COVID-19.
