Nihon Waso tried selling kimonos direct online, and shut KAERUWA two years on

The kimono sales broker launched the KAERUWA e-commerce site in January 2024 to sell direct. On 30 June 2026 it closes the site and goes back to brokering.

What happened

Nihon Waso Holdings has spent its life as a kimono intermediary: it runs free kimono-dressing classes, and through them creates the occasions at which kimonos are sold, taking a brokering role rather than holding stock. In January 2024 it stepped out of that model and launched KAERUWA, an e-commerce site selling curated Japanese goods direct to consumers, pitched at making kimono "more accessible and freer."

The experiment ran against a shrinking market. In a disclosure dated 23 April 2026 the company announced KAERUWA would close on 30 June 2026, judging the site to have "fulfilled its role" as the Japanese clothing market kept contracting.

The retreat was framed as a return to strengths: management resources would go back to the founding sales-mediation model — teach, convey, and distribute — rather than competing head-on in open e-commerce, where a broker's class network is worth nothing.

Why it happened

  • Direct e-commerce put a broker in competition with every online retailer, on terms where its real asset — the dressing-class network — did not apply.
  • The waso market itself was contracting, so the new channel was launched into falling demand.
  • Two sales models split the same small pool of management resources.

The lesson

A new channel only works if your existing advantage carries into it. Nihon Waso's moat was its customer network, not its website — moving online made it just another shop.

Aftermath

KAERUWA closed on 30 June 2026 and Nihon Waso refocused on free dressing classes and sales mediation. The company presented the closure as a deliberate re-concentration on the founding model rather than a forced retreat.
