Balmuda bet its design magic on a phone — and quit the market eighteen months later

Balmuda built its name on beautiful, expensive versions of ordinary appliances — toasters, kettles, fans — sold to people who wanted the kitchen to look designed. In November 2021 the company extended the thesis to the most competitive consumer product on earth: the BALMUDA Phone, a compact Android priced at over ¥100,000.

The market answered immediately and badly. By the company's own later admission the product had, in the Japanese press's phrase, 'grandly failed', and the reputation never recovered. On 12 May 2023 Balmuda announced it was ending phone development and withdrawing from the smartphone business entirely, saying it had comprehensively reviewed the market environment and chosen to focus on other businesses.

The withdrawal had a long tail: security updates ended within months, repairs for the SIM-free model are promised only until September 2026, and the final units were still being sold off in September 2024. Balmuda continues its device business under the BALMUDA Technologies name — phones excluded. The toaster maker had mistaken one transferable skill, industrial design, for the whole of what makes a phone company.

It bet its design reputation on a phone, but the market judged it against Apple, not kettles, and the product 'grandly failed', forcing an 18-month exit.

Design premium transfers only where specifications are secondary — in kettles and toasters they are; in phones they are the first thing a buyer checks.

A six-figure price asks the buyer to trust the brand exactly where the brand is unproven — as a first-time phone maker.

Smartphones are an ecosystem business; a single device, however beautiful, has no second product to sell its owner next year.

Brand equity does not travel freely between categories — the customer who pays double for your toaster compares your phone against Apple, not against your kettle.
