What happened
Yamato Optical (株式会社ヤマトオプチカル) was a sunglasses wholesaler in Fukui City, Fukui—the heart of Japan's eyewear-making region. Established in 1976, it imported large volumes of overseas-made sunglasses and wholesaled them to major sporting-goods retail chains across the country.
Its peak came in 1992, when annual sales passed ¥600 million. After that, intensifying competition steadily eroded revenue. The company never came close to its peak again, and the decline set in long before the shocks that followed.
The COVID-19 pandemic crushed demand further, and afterwards the yen's sharp depreciation pushed up import prices and consumer prices, deepening the retail slump. With sales slow to recover and no clear outlook, the company's cash flow ran dry. It ceased operations in May 2025.
On June 30, 2025, the Fukui District Court issued a bankruptcy commencement order. Liabilities were about ¥590 million. A wholesaler whose edge was importing cheap overseas sunglasses had no margin left when the yen turned against it and the competition caught up.
Why it happened
- A 49-year import-led wholesale model had no buffer when the yen weakened, because its core product was bought overseas—the low cost that made it cheap to sell became its undoing.
- Sales peaked in 1992 and never again approached that level; the company kept competing in a crowded market without a clear way to differentiate.
- COVID halted in-store retail demand, and the post-pandemic weak yen raised import costs just as consumption slumped, squeezing the company from both sides at once.
- With revenue slow to recover and cash flow exhausted, the company abandoned continuation rather than attempt a restructuring it did not have the liquidity to fund.
The lesson
A wholesaler whose only edge is buying cheap from overseas has no defence when the exchange rate moves against it and the market crowds up—the factor that made it cheap to sell becomes what ends it.
Aftermath
The Fukui District Court issued the bankruptcy commencement order on June 30, 2025. Bankruptcy trustee Nobuyuki Nomura was appointed, creditor claim filings ran to August 1, 2025, and the assets report and final accounting hearing were set for September 30, 2025. The case underscores the fragility of import-led wholesalers in Japan's eyewear region when yen depreciation and retail contraction hit at once.
