Vodafone Idea rebranded as 'Vi' while shedding more than 100 million subscribers

What happened
On 7 September 2020 Vodafone Idea unveiled a new unified brand, 'Vi', nearly two years after Vodafone's India business and Idea Cellular merged in August 2018. The company said the rebrand marked the completion of the world's largest telecom integration and was time for a fresh start.
The timing was defensive. Vodafone Idea's subscriber base had fallen from 408 million at the merger to about 280 million by June 2020, a loss of more than 100 million customers, largely to Reliance Jio's cut-price data. It also owed slightly over Rs 50,000 crore in AGR dues to the Department of Telecommunications after a Supreme Court ruling.
Vi was meant to signal a single, digitally focused operator. Instead it arrived as the company was losing customers every quarter, struggling to fund 5G, and carrying debt that later forced a government equity stake to keep it afloat.
Why it happened
- The merger kept two consumer brands running for two years, delaying the network and marketing integration that might have slowed subscriber losses.
- The rebrand was launched after most of the damage was done: Jio had already taken the market leadership position while Vodafone and Idea were still integrating.
- A new name could not address the underlying economics — AGR dues, low ARPUs and limited capital for spectrum and network investment.
The lesson
A rebrand cannot substitute for a working competitive position; if customers are already leaving, a new name is just a new headline on the same problem.
