What happened
Amazon will shut down its food delivery business in India by the end of 2022, the company said on November 25, 2022 — retreating from a vertical analysts at Sanford C. Bernstein estimated would be worth $20 billion within three years. The service, called Amazon Food, went dark on December 29. It had launched in May 2020 in parts of Bengaluru, pitched on customers wanting prepared meals while they 'stay home safe,' then expanded across the city with more restaurants — but Amazon never heavily promoted or marketed the platform.
The market it was leaving was consolidating around two entrenched locals: publicly listed Zomato held a small lead over SoftBank-, Prosus- and Invesco-backed Swiggy. Amazon's parting statement said it didn't take the decision lightly and would discontinue the programs in phases to take care of current customers and partners while supporting affected employees.
The retreat was part of a broader restructuring in India announced the same week, including the shutdown of its edtech service Academy. Amazon had deployed more than $6.5 billion in its Indian business overall, yet by Bernstein's count its 2021 gross merchandise value stood at $18–20 billion, still behind Walmart's Flipkart at $23 billion, and it was struggling to make inroads in smaller cities and towns.
What it cost
The exit from a vertical analysts sized at $20B within three years, completed December 29, 2022, as part of a broader India retrenchment.
Why it happened
The service launched on a pandemic premise — ordering prepared meals while staying home — and never received the heavy promotion its entrenched rivals used to lock in their lead.
India's delivery market was already consolidating around Zomato and Swiggy, leaving a late, lightly marketed entrant little room to reach critical density.
The exit rode a broader India retrenchment: with $6.5B deployed and GMV still behind Flipkart, the company was cutting what didn't lead its market.
The lesson
Entering a two-player market on a crisis-timed pitch only works if you intend to fight for it; Amazon Food never got the marketing to match and became a casualty of a wider retreat.
Aftermath
Amazon Food went offline on December 29, 2022, wound down in phases for customers and partners, with support for affected employees. The same week's restructuring also took out the Academy edtech service, while Amazon said it remained focused on its core Indian e-commerce business.
