Fan Zeng raised the jade three times — Xiang Yu let Liu Bang walk out and lose the empire

400,000 troops against 100,000. The advisor signalled kill. The warlord hesitated. Four years later the warlord was dead and the guest was emperor.

What it means today

When a competitor is weak and your advisor says act, the cost of waiting is the competitor's recovery. Every 'let's revisit next quarter' is a Hongmen Feast where you chose not to raise the jade.

What happened

In 206 BCE, after the fall of the Qin dynasty, Xiang Yu commanded 400,000 troops and was the dominant power in China. Liu Bang, with 100,000 men, had entered the Qin capital Xianyang first — fulfilling an earlier agreement that the first to enter would rule Guanzhong. Xiang Yu's chief advisor Fan Zeng urged him to eliminate Liu Bang immediately, arguing that Liu Bang's ambition was visible and would only grow.

Xiang Yu invited Liu Bang to a banquet at Hongmen. During the feast, Fan Zeng raised his jade pendant three times — the pre-arranged signal to act. Xiang Yu did not respond. Fan Zeng then sent the warrior Xiang Zhuang to perform a sword dance and strike Liu Bang. Xiang Yu's own uncle, Xiang Bo, who was privately allied with Liu Bang's advisor Zhang Liang, drew his own sword and shielded Liu Bang throughout the dance.

Liu Bang excused himself to the latrine and fled on horseback with a small escort. Fan Zeng, learning that Liu Bang had gone, smashed the jade gifts Liu Bang had left behind and said: 'This boy is not worth planning with. The one who will take the King of Xiang's realm is surely the Duke of Pei. We shall all become his prisoners.'

Fan Zeng was right. Over the next four years, Liu Bang rebuilt his forces, outmanoeuvred Xiang Yu diplomatically, and cornered him at Gaixia in 202 BCE. Xiang Yu killed himself at the Wu River. Liu Bang founded the Han dynasty, which lasted four centuries.

Why it happened

  • Xiang Yu mistook magnanimity for strength: sparing a defeated rival at a banquet felt like the conduct of a hegemon, but it left the rival alive with his organisation intact
  • Fan Zeng's signal was unambiguous and repeated three times, but Xiang Yu had no decision framework for acting on advice he found personally distasteful — he simply did not respond
  • The presence of Xiang Bo (a family member with a private allegiance to the other side) inside the decision meeting meant the plan was compromised from within before it began
  • Xiang Yu's 4:1 numerical advantage was a wasting asset: it existed because the anti-Qin coalition was still assembled, and would dissolve once the common enemy was gone

The lesson

A window that depends on assembled forces closes when they disperse. The advice to act now was also the advice to act before the advantage expired. Delay was not caution — it was a decision.

Aftermath

Fan Zeng left Xiang Yu's service in 204 BCE after a stratagem by Chen Ping sowed distrust between them. He died on the road home, aged seventy. The phrase 鸿门宴 (Hongmen Feast) entered Chinese as a term for a meeting where the host's hospitality conceals a threat.
