Bi Gan told King Zhou of Shang the dynasty was ending — the king cut out his heart
The uncle remonstrated for three days. The king said: I hear a sage's heart has seven openings. Let us see. The Shang dynasty fell within the year.

What it means today
Every company that fires the whistleblower, silences the analyst, or restructures the team that raised the alarm has the King Zhou problem. The warning was the information. Destroying the warner does not destroy the threat.
What happened
Bi Gan was the uncle and senior minister of King Zhou, the last king of the Shang dynasty. As the king's tyranny deepened — the wine pools, the meat forests, the torture of ministers — Bi Gan remonstrated for three days and three nights, refusing to leave the court.
King Zhou's response was not to ignore the warning but to destroy the warner. He said: I have heard that a sage's heart has seven openings. Let us see if yours does. Bi Gan was killed and his heart was cut out. The other ministers — Weizi and Jizi — fled or were imprisoned.
Within the year, King Wu of Zhou invaded. The Shang army, demoralised and leaderless, defected at the Battle of Muye. King Zhou burned himself in his palace. The dynasty that had lasted 500 years ended because its last king treated counsel as a personal insult and the counsellor as a specimen.
Why it happened
- King Zhou treated remonstrance as a challenge to his authority, not as information. The three-day remonstrance was a signal of systemic failure; the king heard it as a personal attack
- By killing Bi Gan, the king destroyed the feedback mechanism. The remaining ministers fled or went silent. The court lost its only channel for hearing bad news before it became fatal
- The Shang military depended on the loyalty of its vassal states. When the king killed his own uncle, the vassals concluded that loyalty to Shang was a death sentence. They defected to Zhou
The lesson
An organisation that punishes the bearer of bad news does not stop the bad news — it stops hearing it. Bi Gan's warning was correct; the king's response ensured that no one would give the next one.
Aftermath
Bi Gan became the archetype of the loyal minister in Chinese historiography. Confucius named him one of the three virtuous ministers of the Shang. The phrase 'the heart with seven openings' (七窍玲珑心) entered the language as a metaphor for wisdom. King Zhou became the archetype of the tyrant whose cruelty destroys his own dynasty.
