GM Let the Line Keep Running at Its Worst Plant Until It Had to Close It
GM's Fremont assembly plant prized keeping the line moving over stopping for defects, and shop-floor culture curdled until GM shut it down in 1982.

对今天的意义
Front-line workers usually know exactly where the process is broken; a system with no way for them to stop the work and flag it will keep shipping the defect instead.
怎么回事
GM's Fremont, California assembly plant ran from 1962 with a management style built around one rule: keep the line moving. Supervisors and workers barely spoke to each other, defects were tagged for rework further down the line instead of stopping production, and the plant developed a reputation, in the UAW's own words, as one of the worst workforces in the American auto industry.
By the early 1980s the adversarial relationship had curdled into open dysfunction. Workers described bringing thermoses of vodka and orange juice onto the floor, smoking on the job, and getting back at supervisors by hiding Coke bottles inside door panels so the finished car would rattle for its owner. Absenteeism ran high enough that some mornings the line couldn't start on schedule.
Management's response to sinking quality and discipline was more discipline, which produced more grievances and wildcat stoppages rather than better cars. Rather than fix the underlying decision to run the line at all costs and firefight quality afterward, GM let the standoff continue for years before closing the plant outright in 1982 and laying off thousands of workers.
为什么会这样
- The plant's core policy was to keep the line running and catch defects downstream, which meant nobody upstream had authority or incentive to stop for a problem.
- An adversarial management-labor culture meant workers had no channel to flag quality or safety issues except sabotage or absenteeism.
- GM treated worsening quality and discipline as a workforce problem to punish rather than a production-system problem to redesign.
教训
A production line that can't be stopped by the people running it will ship its defects instead of fixing them.
后来呢
GM and Toyota reopened the site in 1984 as NUMMI, rehiring over 85% of the same laid-off workforce and retraining them in Japan on Toyota's production system, including the andon cord that let any worker stop the line. The plant quickly matched Japanese-built quality on the same Corolla design, with the same people who'd been called the worst workforce in the industry two years earlier.
