GE built its own cheaper compressor to save a few dollars — then recalled 3.3M fridges
GE swapped a bought compressor for one it engineered in-house, shipped it in its best refrigerators, and watched every one start to fail.

For years GE bought the compressors for its refrigerators from outside suppliers. In the mid-1980s the appliance business, run out of GE's Appliance Park complex in Louisville, decided to design and build its own instead — a new rotary compressor meant to be cheaper to make than the reciprocating type it replaced. It went into GE's newest, largest refrigerators starting in 1986.
Jeff Immelt, then a young product manager on the account and decades later GE's CEO, told the story in his memoir 'Hot Seat': early testing looked fine, so the compressor shipped. What the short-run tests hadn't caught was a wear pattern that only showed up after years of real heat cycling inside a working kitchen.
By 1989 the pattern was unmistakable and, as Immelt describes it, alarmingly predictable: the compressors were failing one by one in a wave rolling across the country, starting in warm states like Florida and moving north as the weather warmed. Technicians sent to fix broken units sometimes swapped in replacement compressors drawn from the same bad batch, so the same refrigerator failed twice.
GE recalled roughly 3.3 million refrigerators and took a write-off Immelt puts at around $450–500 million — at the time the largest in the company's history. The repairs also meant venting old refrigerant during compressor swaps, which drew scrutiny from environmental regulators, including then-Senator Al Gore, over CFC releases.

GE eventually resumed buying refrigerator compressors from outside suppliers rather than persist with the in-house rotary design. Immelt has cited the crisis repeatedly in talks and his memoir as the formative lesson of his early career: a defect that looks fine in the lab can still roll across a country once it's in millions of homes.
