A fashion retailer cut itself down to one store, then still couldn't survive

Flat ran 10 shops at its peak in Matsuyama. Closing the losing ones down to just one bought time, not a recovery — it filed for bankruptcy in April 2025.

Flat, founded in 1988, built a women's fashion business around its flagship select shop on Matsuyama's Ogaido shopping street. At its peak the company expanded to around ten locations across the city, mixing select shops with restaurants under the same roof.

Suburban shopping malls and online retail drew shoppers away from the downtown shopping street over the following years, and Flat's sales declined steadily. The company's response was to retreat rather than reposition: it closed its unprofitable stores one at a time, aiming to survive by shrinking to whatever core remained profitable.

By early 2025, that process had reduced Flat to a single remaining store. Even at that scale, the company could not keep up with its obligations. It halted operations by April 16, 2025, handed the matter to a lawyer, and began preparing to file for bankruptcy — reported with liabilities of around ¥100 million.

Flat's decline traced the same path as many regional Japanese select shops: a chain built around a single downtown shopping street lost its customer base to suburban malls and e-commerce, and repeated store closures treated the symptom without changing the underlying reason customers had stopped coming.
